Employees are now using AI tools as a substitute for emotional and relational support that they used to seek from colleagues and managers (HBR, 2026).

The pattern is corrosive. Each individual instance of relying on AI for support feels efficient. The cumulative effect is that human relationships at work are being quietly hollowed out.

A second HBR piece, published in April, made the connection explicit. Empathetic leadership is not a soft preference. It is the variable that determines whether AI adoption succeeds. Employees with caring managers are significantly more likely to innovate and embrace new technologies (HBR, 2026).

The implication is uncomfortable for many leadership teams. The traits that get a leader promoted in most organizations today, technical fluency, process management, measurable output, are not the traits that determine whether their teams will adapt successfully to AI.

The repricing has begun.

What Gallup’s 23,717 Employee Survey Reveals

Gallup's most recent State of the Workplace research, based on a February 2026 survey of 23,717 US employees, produced one finding that should reshape every leadership development conversation this quarter.

Employees who strongly agree that their manager actively supports their team's use of AI are 8.7 times more likely to agree that AI has transformed how work gets done at their organization. They are 7.4 times more likely to agree that AI gives them opportunities to do what they do best every day (Gallup, 2026).

Yet less than a third of US employees in AI-adopting organizations strongly agree their manager actively supports the rollout.

That gap is the AI productivity gap. It is not a technology problem. It is a management capability problem.

Gallup's data also surfaces a parallel concern. Manager engagement itself has dropped sharply, from 31 percent in 2022 to 22 percent in 2025. The leaders most responsible for AI adoption success are the leaders who are most disengaged. McKinsey research aligns with this picture, identifying judgment, empathy, and trust-building as the fundamentally human capabilities that enable effective leadership in an AI-rich environment (McKinsey, 2026).

This is the leadership signal no dashboard captures.

THE ENDURING CAPABILITIES
What Deloitte's 2026 Human Capital Trends Identifies

Deloitte's 2026 Global Human Capital Trends report names six enduring human capabilities as the determinants of whether teams thrive in high-automation environments: curiosity, resilience, divergent thinking, informed agility, connected teaming, and emotional and social intelligence (Deloitte, 2026).

The pattern across these six is consistent. None of them are technical. All of them are relational or adaptive. And all of them are precisely what AI cannot supply.

Deloitte's survey also captured the strategic context. Seven in ten business leaders said their primary competitive strategy over the next three years is to be fast and nimble. The two most important drivers of success they named were accelerating how people and resources are orchestrated, and increasing the workforce's ability to adapt to change at speed (Deloitte, 2026).

Neither of those drivers can be automated. They are both downstream of leadership capacity.

The implication is structural. The competitive frontier is shifting from how well organizations deploy AI to how well they develop the human capabilities that determine whether AI deployment actually produces value.

THE HIRING SIGNAL
What the Market Is Quietly Doing

The hiring market is moving faster than most organizations realize. According to LinkedIn's 2026 workforce data, AI literacy is now a baseline requirement across most roles. The differentiation has moved elsewhere.

LinkedIn's analysis is direct. Employers are placing even greater value on human capabilities like empathy and personal connection. The real advantage comes from a workforce that blends AI fluency with these uniquely human strengths (LinkedIn, 2026).

The fastest-growing roles LinkedIn identifies make the point concrete. New home sales specialists. Healthcare reimbursement specialists. Advertising sales specialists. Fundraising officers. These jobs rely on emotional intelligence, credibility, taste, and care. They are growing because those qualities remain uniquely human and cannot be absorbed by software (LinkedIn, 2026).

BCG's 2026 workforce research adds the macro frame. Over the next two to three years, 50 to 55 percent of US jobs will be reshaped by AI. Most workers will retain a similar role but face radically new expectations for how they work. The companies realising the most value from AI are also the ones investing most aggressively in upskilling (BCG, 2026).

The leadership question is whether the upskilling is targeting the right capabilities. The market is signalling clearly that it is not just AI fluency that matters. It is what people do with that fluency, and how they treat each other while doing it.

A complementary signal: industry analysts now describe empathy as a measurable leadership KPI directly linked to retention, engagement, productivity, and organizational performance, no longer a soft attribute but a tracked competitive variable (MENA Speakers, 2026).

An AI agent at a company using ServiceNow's platform gained elevated permissions inside a production environment. In nine seconds, it deleted an entire database. Customer records. Reservations. Every backup.

Fortune reported the incident on May 6 as part of a broader piece on why ServiceNow's CEO is now building what he calls a "kill switch" for enterprise AI agents (Fortune, 2026).

It was not framed as a technology failure.

It was framed as a leadership failure.

Because before the agent acted, a leader approved the deployment. A team granted the permissions. A governance process either did not exist or was not followed. And when the deletion happened in nine seconds, no human was in the loop fast enough to stop it.

This is the moment the AI conversation has been moving toward for two years.

Not capability.

Earlier this month, Salesforce published a survey of knowledge workers across Australia and New Zealand on the use of AI agents at work. The headline was not adoption. It was anxiety.

Among non-managers, 59 percent cited lack of accountability as their top concern with AI agents. Among managers, the number was 29 percent.

Read that gap carefully.

The people closest to the work are twice as worried about accountability as the people who approve the tools.

Justin Tauber, who leads Agentic Technology, Trust and Adoption at Salesforce, put it bluntly in the same report. "We are moving past the novelty phase of AI into a period of high-volume output. The risk we face isn't just about efficiency, it's about delegation without direction."

Delegation without direction.

That is the precise shape of the accountability gap. Leaders are delegating decisions to AI agents without defining who is accountable when those agents act. The deployment is fast. The clarification of ownership is slow. The exposure is real.

According to a recent Harvard Business Review study published this month, organizations that treat AI agents as employees rather than as tools consistently underperform on outcomes and overperform on incidents. The framing matters. An employee carries judgment and accountability. A tool does not. When leaders blur that line, the accountability does not transfer to the system. It evaporates.

THE GOVERNANCE GAP
Production Reality, Policy Vacuum

The Agentic AI Institute's 2026 enterprise adoption report found that 72 percent of enterprises now have agentic AI deployed in production. But a 60 percent governance gap remains. The report describes enterprises deploying agents without identities, audit trails, or guardrails.

Gartner has projected that over 40 percent of agentic AI projects will be cancelled by the end of 2027, citing escalating costs, unclear business value, and inadequate risk controls.

This is not a forecast of failure on the part of the technology.

It is a forecast of failure on the part of leadership.

McKinsey's most recent enterprise AI research reinforces the pattern. Nearly two-thirds of enterprises have experimented with AI agents. Fewer than 10 percent have scaled them to deliver measurable value. The primary barrier cited is not model quality. It is data governance and accountability frameworks.

In other words, the technology is ready. The leadership structures around it are not.

THE SHADOW AI PROBLEM
What Leaders Cannot Manage, They Cannot Govern

There is a second story running parallel to the agentic AI story, and it is arguably more dangerous because it is harder to see.

Shadow AI.

A Lenovo Work Reborn Research Series report released this month found that between one-fifth and one-third of employees now use AI outside any IT oversight. Thirty-one percent have received no employer-provided training at all.

Boston Consulting Group research, cited across enterprise security reporting, places overall shadow AI usage at 54 percent of employees.

A 2026 Gusto survey found that 45 percent of US workers have used AI at work without telling their employers.

These are not edge cases.

They are the operating reality of most organizations right now.

And they create a specific kind of leadership exposure. When more than half of employees are using AI tools that leadership has not sanctioned, has not trained on, and cannot monitor, the question of accountability becomes existential. Who is accountable when an unsanctioned tool causes a breach? When a confidential document gets pasted into a public model? When a decision is made on the basis of an output no leader can trace?

The honest answer, in most organizations today, is no one.

That is the gap.

WHAT CHANGES THIS WEEK
Accountability as a Designed System

In CEOWORLD on May 4, AI governance was named as the new core leadership skill of 2026. The framing was sharp. Governance is no longer a compliance function delegated to risk and legal. It is a leadership function owned at the top.

The Boston Consulting Group's 2026 survey of 625 CEOs and board members found a significant alignment gap between CEOs and their boards on AI governance priorities. Thirty percent of CEOs now name AI as the leading factor that could negatively affect their business in the coming year.

The implications are clear.

Leaders who treat accountability as something that will sort itself out as AI matures are exposed. Leaders who treat it as a designed system, governed deliberately at the top, will define the next decade of organizational success.

According to American Recruiters' May 8 analysis, the most effective AI-enabled organizations share three traits. They have named owners for every AI deployment. They require human-in-the-loop authorization for high-stakes actions. They audit AI decisions on a defined cadence.

Notice what is not on the list.

Speed.

The leaders moving fastest right now are not the ones building accountability fastest. They are the ones moving without it.

That gap will close.

The only question is whether it closes through deliberate leadership or through the next nine-second story.

At the same time, a World Economic Forum report on generative AI governance highlights that organizations must now embed governance into the design and deployment of AI systems, rather than treating it as a post-deployment compliance function.

Governance is no longer a compliance layer.
It is becoming a leadership capability.

DECISION-MAKING
Recommendations Are Not Decisions

AI systems are increasingly being embedded into decision pipelines across industries.

However, according to McKinsey & Company’s State of AI report (2023), while organizations are seeing significant gains in efficiency and speed, they are also experiencing increased complexity in decision governance, particularly around accountability, escalation, and oversight structures.

This reveals a critical tension in modern leadership systems:

AI improves recommendations, but does not assume responsibility for outcomes.

A recommendation is based on patterns.
A decision carries consequences.

When leaders confuse the two, efficiency increases but accountability weakens.

RISK & REGULATION

Regulators are converging on a consistent position: AI does not reduce organizational risk, it redistributes it.

These are not edge cases in leadership.

As systems handle more logic,

Capital allocation provides one of the clearest signals of where strategic value is forming.

Over the past week, investment trends have reinforced a noticeable shift. Rather than concentrating solely on generation assets, capital is moving toward infrastructure layers that determine how energy systems function (BlackRock Energy Brief, April 16, 2026).

This includes storage technologies, grid infrastructure, system integration platforms, and energy management systems.

The rationale is clear.

Generation produces energy, but infrastructure determines how that energy is utilized, distributed, and monetized.

Control over these layers offers greater durability and strategic advantage.

This pattern mirrors developments in other sectors. In digital markets, value migrated from hardware to platforms. In finance, from transactions to networks. In technology, from products to ecosystems.

Clean tech is now undergoing a similar transition.

The center of gravity is shifting upward, toward the layers that coordinate and control the system.

Organizations that recognize this shift early will position themselves not just as energy producers, but as system orchestrators.

AI AS COORDINATION
Artificial Intelligence as the Coordination Layer

As energy systems become more distributed and complex, coordination emerges as the central challenge.

This is where artificial intelligence becomes critical.

Recent developments indicate increasing deployment of AI in energy forecasting, grid optimization, and real time system balancing (McKinsey Energy Insights, April 17, 2026). These systems enable operators to anticipate demand fluctuations, optimize energy flows, and respond dynamically to disruptions.

The significance of this shift cannot be overstated.

Traditional energy systems operated on relatively stable, predictable patterns. Clean energy systems operate under conditions of variability and decentralization.

AI provides the capability to manage that complexity.

It transforms energy systems from static networks into adaptive systems.

It enables real time decision making across interconnected components.

And importantly, it introduces a new layer of strategic control.

In a system defined by complexity, the ability to coordinate effectively becomes the primary source of advantage.

For years, the global economy was engineered around a single organising principle: efficiency.

Supply chains stretched across continents, fragmenting production into hyper-specialised nodes. Energy was treated as abundant, predictable, and external. Systems were optimised relentlessly for cost, speed, and scale.

That model is now under sustained pressure.

Across the past week alone, multiple signals have reinforced this shift: continued instability in global shipping routes linked to geopolitical tensions, renewed volatility in energy pricing across Europe and parts of Asia, and tightening regulatory frameworks around carbon disclosure and supply chain traceability (Financial Times, Bloomberg, Reuters, 6–12 April 2026).

Individually, these events might appear cyclical. Collectively, they point to something more structural.

This is not disruption.

It is a reconfiguration of the global operating system.

And at the centre of that reconfiguration is a shift that is still widely misunderstood: clean technology is no longer a sustainability layer.

It is becoming system architecture.

FROM DATA TO IMPACT
Governing Digital Transformation in the Global South

I am honoured to be leading tomorrow’s session with fellows of the TechForward Policy Fellowship, as we move beyond policy design to confront a more difficult question: what does it take to deliver impact?

Following a recent policy clinic with the UNDP Data to Policy Navigator team, this upcoming guest lecture, “From Data to Impact: Governing Digital Transformation in the Global South” focuses on a persistent gap I’ve observed across digital development efforts. In many parts of the Global South, initiatives do not fail for lack of ideas, but at the point of execution where governance, institutional capacity, and coordination become decisive.

Drawing on over two decades of experience across government and large-scale urban innovation, I will share a practitioner’s perspective on what it takes to implement digital transformation at scale.

We will explore how digital public infrastructure can serve as a development lever when governance is aligned, why cybersecurity must be treated as foundational to trust and adoption, and how policy ecosystems ultimately shape innovation outcomes.

As fellows prepare for the session, the challenge is clear: moving from well-designed policies to those that can be governed, executed, and sustained in real-world contexts. The real work lies not just in designing policy, but in translating it into systems that deliver measurable impact.

THE END OF AN ERA
The End of Efficiency as a Strategy

For decades, efficiency functioned as both principle and metric. Systems were designed to eliminate redundancy, compress timelines, and minimise cost at every layer. This model delivered scale, but it also embedded hidden assumptions: geopolitical stability, predictable energy flows, and uninterrupted logistics networks.

Those assumptions are now failing in real time.

Recent reporting highlights how firms are reassessing exposure to single-source manufacturing hubs and long-distance supply chains following continued disruptions across key trade corridors (Bloomberg, 8 April 2026). What once appeared as optimisation is increasingly understood as over-concentration of risk.

The consequence is not simply operational inconvenience; it is systemic fragility.

Efficiency, when pushed to its limit, removes the buffers that absorb shocks. And in a world defined by volatility, the absence of buffers becomes the defining weakness.

This is why resilience is no longer a complementary objective. It is replacing efficiency as the primary design logic.

Clean technology plays a critical role in enabling this transition. By decentralising energy production, enabling localised systems, and reducing dependence on external inputs, it allows organisations to rebuild supply chains with greater control and flexibility.

The shift is subtle but profound: from systems that optimise under ideal conditions, to systems that perform under stress.

ENERGY AS THE CENTER OF STRATEGY
Energy Is Moving to the Center of Strategy

Energy has historically been treated as a background variable; essential, but largely externalised.

That abstraction is no longer sustainable.

Over the past week, energy market volatility driven by geopolitical tensions and supply uncertainties has once again exposed the fragility of relying on centralised, externally controlled energy systems (Reuters, 7 April 2026). Grid instability in several regions has further underscored how dependent modern operations are on infrastructure they do not control.

This is forcing a strategic reconsideration.

Energy is no longer just an input cost. It is a point of exposure.

And increasingly, it is becoming a point of control.

Organisations are responding by shifting towards localised energy strategies: on-site generation, integrated storage, and digitally optimised consumption. These approaches reduce vulnerability to external shocks while improving predictability and operational continuity.

Clean technology is the enabler of this shift. It transforms energy from something that is purchased into something that is designed, managed, and strategically deployed.

The implications extend beyond cost savings.

CLEAN TECH INFRASTRUCTURE
Clean Tech as Infrastructure, Not Initiative

The dominant narrative still positions clean tech as a response to environmental pressure, driven by regulation, investor expectations, or corporate responsibility.

This framing, while partially accurate, understates its real significance.

A growing body of analysis highlights how leading organisations are integrating clean technology directly into operational systems, not as an overlay, but as infrastructure (Financial Times, 10 April 2026). This includes embedding renewable energy into production processes, integrating storage solutions into logistics networks, and deploying smart systems to dynamically manage energy use.

These are not incremental upgrades.

They are structural changes to how systems function.

On-site generation reduces exposure to grid instability. Electrification reduces reliance on volatile fuel markets. Smart grids introduce adaptability, allowing systems to respond dynamically to changing conditions.

Taken together, these capabilities redefine what infrastructure looks like.

It is no longer static.

It is responsive, distributed, and increasingly intelligent.

Organisations adopting this model are not simply aligning with sustainability goals. They are building systems that are inherently more robust, more flexible, and more resilient under pressure.

CONSTRAINT HIDDEN IN MATERIALS
The Hidden Constraint: Materials and Inputs

Beneath the visible layer of clean tech deployment lies a deeper constraint: materials.

Lithium, copper, and rare earth elements are foundational to batteries, electrification, and renewable infrastructure. Their importance is well understood. What is less appreciated is the degree to which their supply is geographically concentrated.

Recent analysis from international energy and resource bodies highlights increasing competition for these materials, alongside concerns around supply bottlenecks and processing capacity (IEA Briefing, 9 April 2026). This introduces a new dimension of geopolitical and economic risk.

The clean tech transition, in this sense, is not eliminating dependency.

It is reconfiguring it.

Where energy dependency once centred on oil and gas, it is now shifting towards minerals and processing capabilities.

This creates both vulnerability and opportunity.

On one hand, supply constraints and geopolitical concentration introduce new forms of exposure. On the other, they open pathways for innovation, through recycling, material substitution, and regional value chain development.

The strategic question is no longer just how quickly clean tech can be deployed.

It is who controls the inputs that make that deployment possible.

CONVERGENCE OF INDUSTRIES
The Convergence: AI, Clean Tech, and Supply Chains

A more subtle, but equally important, shift is taking place at the intersection of digital and physical systems.

Artificial intelligence, clean technology, and supply chains are beginning to converge into a single operational layer.

Recent industry insights highlight how AI is being used to optimise energy usage, predict supply chain disruptions, and dynamically adjust operations in response to changing conditions (McKinsey Insights, 11 April 2026). When combined with clean tech infrastructure, this creates systems that are not just efficient, but adaptive.

This marks a transition from static optimisation to dynamic coordination.

Supply chains are no longer fixed networks. They are becoming responsive systems—capable of balancing cost, carbon, and risk in real time.

The implications are significant.

Decision-making shifts from periodic to continuous. Systems move from reactive to predictive. And operational performance becomes a function of how well technology layers are integrated.

This is not an incremental improvement.

It is a redesign of how systems operate.

And increasingly, it is shaped by systems that do not look like traditional power structures at all.

This is not just a technological transition.

It is a structural one.

Because as finance, AI, and digital platforms converge, the real question is no longer who owns assets.

It is who controls the systems those assets move through.

THE PRIMARY LAYER
Data Is Becoming the Primary Layer of Power

Data is no longer just an input into systems; it is becoming the foundation of economic power.

In traditional economies, value was tied to physical assets: land, resources, infrastructure.

In digital economies, value is increasingly tied to information flows.

Data powers financial systems, trains AI models, enables platforms, and shapes decision-making at scale. It determines how systems operate, adapt, and evolve.

This shifts the locus of power from ownership of assets to control of data ecosystems.

Recent policy discussions across Africa and the Middle East show a growing urgency around data governance. Governments are prioritising frameworks that regulate how data is stored, transferred, and monetised across borders (TechCabal, 2 April 2026; BusinessDay, 3 April 2026).

These are not technical debates.

They are economic ones.

Countries that fail to control their data flows risk becoming dependent on external systems.

Those that do will define how value is created within their economies.

Data is no longer a byproduct of activity.

It is the infrastructure that activity depends on. What is often missed in the data conversation is that control is not only about storage, but about flow orchestration.

Data that cannot move cannot create value, but data that moves without governance erodes sovereignty. The strategic advantage, therefore, lies in designing systems that enable controlled fluidity, where data can circulate across sectors and borders in ways that generate economic value while preserving national and institutional agency.

This is where policy, infrastructure, and platform design converge, and where the next layer of competitive advantage will be determined.

IDENTITY AS THE DIGITAL GATEWAY
Identity Is the Gateway to the Digital Economy

Digital identity systems are becoming the primary mechanism through which individuals access economic participation.

In digital environments, identity is what enables recognition.

Without it, systems cannot verify users, grant access, or facilitate transactions.

This makes identity the foundational layer linking individuals to financial systems, platforms, and services.

Across emerging markets, digital ID programmes are expanding rapidly, with governments positioning them as critical infrastructure for financial inclusion, taxation, and service delivery (ITWeb, 1 April 2026).

These systems are not optional.

They are becoming universal.

This creates both opportunity and risk.

Well-designed identity systems can unlock participation at scale.

Poorly designed ones can exclude, restrict, or centralise control.

In this context, identity is not just administrative.

It is structural power.

As digital identity systems scale, the real differentiation will not be in their existence, but in their design philosophy. Systems that treat identity as a static verification tool will struggle to keep pace with dynamic digital economies.

By contrast, systems that treat identity as programmable infrastructure, capable of evolving with user behaviour, economic participation, and cross-platform interactions, will unlock entirely new forms of inclusion and innovation.

In this sense, identity is no longer just about proving who you are. It is about enabling who you can become within the system.

PLATFORMS AS ECONOMIC SYSTEMS
Platforms Are Becoming Economic Systems

Digital platforms are evolving from service providers into full economic ecosystems.

Platforms no longer simply facilitate interactions.

They coordinate them.

They integrate payments, commerce, communication, and increasingly, AI-driven services into unified environments.

This transforms them into systems where economic activity is created, exchanged, and governed.

Recent platform expansions show deeper integration of financial services and AI capabilities, enabling users to transact, trade, and interact without leaving the ecosystem (Gulf Business, 4 April 2026).

These platforms are not extensions of the economy.

They are becoming parallel economies.

As platforms gain this level of influence, they begin to resemble governance structures.

They set rules, manage access, and shape outcomes.

Which raises a critical question:

If platforms coordinate value…

Who governs the platforms?

The deeper implication of platform dominance is not market concentration alone, but behavioural standardisation. As platforms scale, they begin to normalise how people transact, communicate, and assign value.

Over time, this creates economic gravity, where participation outside dominant systems becomes increasingly difficult. This is why the conversation around platforms must move beyond competition policy into system design and accountability.

Because once behaviour is standardised at scale, it becomes infrastructure, and infrastructure is notoriously difficult to displace.

AI CONTROL IN SYSTEMS
AI Is Amplifying Control Over Systems

Artificial intelligence is accelerating the concentration and complexity of power within digital systems.

AI systems rely on data to function and improve.

Those with access to large, high-quality datasets can build more powerful models, which in turn generate better outcomes, attracting more users and more data.

This creates a reinforcing loop of advantage.

Global discussions around AI regulation are increasingly focused on data access, model governance, and control over training ecosystems (Financial Times Africa, 5 April 2026).

The concern is clear:

AI is not just a tool.

It is a multiplier of existing power structures.

Without intentional governance, AI risks amplifying inequality between those who control data and those who do not.

This makes AI governance inseparable from data governance.

And both are central to sovereignty.

What makes AI uniquely consequential is not just its capability, but its opacity. Unlike previous technologies, AI systems often operate as black boxes, making decisions that are difficult to audit, challenge, or even fully understand.

This introduces a new dimension to power: not just control over systems, but control over how decisions are made within them.

As AI becomes embedded across financial, governmental, and social systems, the ability to interrogate and govern these decision-making processes will become a defining feature of institutional legitimacy.

ADOPTION TO CONTROL
The Global South Is Moving from Adoption to Control

Emerging markets are shifting from consuming digital systems to building and governing them.

Historically, technological systems were designed in advanced economies and exported globally.

But as digital infrastructure matures, emerging markets are increasingly developing their own frameworks, tailored to local realities.

Recent initiatives across Africa highlight a growing focus on localising digital infrastructure, building regional data frameworks, and investing in sovereign technology capabilities (African Business, 31 March 2026).

This signals a strategic shift.

The opportunity is significant.

Because those who design systems do not just participate in the economy.

They shape it.

This is the essence of digital sovereignty.

The shift from adoption to control is not simply about building local alternatives, but about redefining what successful systems look like.

Emerging markets are uniquely positioned to design technologies that prioritise resilience, informality, and social embeddedness, factors often overlooked in more developed ecosystems. In doing so, they are not just catching up to global standards; they are reshaping them.

The real opportunity is not to replicate existing models, but to export new paradigms of how digital economies can function under different social, economic, and institutional conditions.

For most of the past decade, fintech has been framed as a story of disruption.

Startups challenging banks.

Technology replacing legacy systems.

Faster payments, lower fees, broader access.

And to a large extent, that story has been true.

But it has also been incomplete.

Because while fintech has succeeded in digitising finance, it has not fundamentally redefined how financial systems are experienced by the people who use them. Transactions have become faster. Interfaces have improved. Access has expanded.

Yet the underlying structure remains the same.

Finance is still largely organised around institutions, not people.

Around products, not participation.

Around transactions, not relationships.

What has been missing is not innovation.

It has been reframing.

This is where Social Fintech enters, not as the next phase of fintech, but as a redefinition of what financial systems are designed to do.

And as we close this month’s exploration, a clearer picture is emerging:

The future of finance will not be built on transactions alone.

It will be built on trust, networks, and intelligent systems that coordinate human behaviour at scale.

FINTECK HAS MATURED AND REACHED ITS GROWTH LIMITS
 Fintech Didn’t Fail; It Reached Its Limit

Fintech has reached a structural ceiling because it optimised transactions without fully addressing participation.

The first wave of fintech focused on solving clear inefficiencies within financial systems. It reduced friction in payments, expanded access to banking services, and introduced digital-first user experiences.

But in doing so, it treated financial activity as a series of isolated events.

Send money. Receive money. Store money.

What it did not fully account for is that financial behaviour is rarely isolated. It is continuous, relational, and embedded within broader social and economic systems.

This is why many fintech platforms struggle with long-term engagement.

They solve for access.

But not for meaning.

Across markets, platforms continue to see high user acquisition followed by declining engagement. Users adopt financial tools when needed but do not integrate them deeply into their daily lives. At the same time, social platforms and marketplaces are seeing higher engagement precisely because they reflect how people naturally interact and coordinate activity (ITWeb, 24 March 2026).

This contrast highlights the limitation of purely transactional systems.

Fintech did not fail.

It simply reached the boundary of what transaction-focused systems can achieve.

Social Fintech extends beyond that boundary by designing for continuous participation rather than discrete usage.

NETWORKS ARE THE CORE OF FINANCE
 Networks Are Becoming the Core Financial Infrastructure

Digital networks are replacing institutions as the primary environment where financial activity occurs.

In traditional systems, institutions organise financial activity through centralised control. Banks manage accounts. Payment networks process transactions. Regulators enforce rules.

In network-driven systems, coordination happens differently.

Value flows through interactions between participants. Communities influence behaviour. Platforms facilitate exchange rather than control it.

This creates a shift from institution-led finance to network-coordinated finance.

Digital platforms across global markets are increasingly integrating financial services directly into their ecosystems, allowing users to transact, trade, and coordinate economic activity without leaving the platform (Gulf News, 26 March 2026).

These platforms are not just adding financial features.

They are becoming financial environments.

Once financial activity is embedded within networks, the platform itself becomes infrastructure.

This is the defining condition of Social Fintech:

The bank is no longer a place.

It is the network where economic participation happens.

AI IS RESHAPING FINANCE INTO AN ECOSYSTEM
AI Transforms Finance from System to Ecosystem

Artificial intelligence is turning financial systems into adaptive ecosystems capable of coordinating behaviour in real time.

Traditional financial systems are rule-based. They process transactions according to predefined logic. While efficient, they are inherently static.

AI introduces adaptability.

It allows systems to learn from behaviour, anticipate needs, optimise outcomes, and adjust processes dynamically.

When embedded within financial systems, this creates environments that are not just functional , but responsive.

Across fintech ecosystems, AI is being integrated into payment systems, risk management frameworks, and user interaction layers. These systems continuously adapt to user behaviour and transaction patterns, improving efficiency while reshaping how financial decisions are made (TechCabal, 25 March 2026).

This marks a shift from automation to intelligent coordination.

When AI is combined with network-based systems, financial infrastructure becomes something entirely new:

An ecosystem that learns, adapts, and evolves alongside its users.

This is the operational core of Social Fintech at scale.

TRUST MUST NOW BE INTENTIONALLY BUILT, NOT ASSUMED
Trust Is No Longer Implied; It Must Be Engineered

In AI-driven, network-based financial systems, trust must be deliberately designed into the infrastructure.

In traditional finance, trust is often institutional. Users trust banks because of regulation, history, and systemic stability.

In Social Fintech, trust becomes distributed.

Users must trust:

• The platform

• The network

• The algorithms

This introduces new complexity.

Trust can no longer rely solely on reputation. It must be embedded into system design through transparency, accountability, and governance mechanisms.

Policy and industry discussions increasingly emphasise the importance of explainable AI, regulatory alignment, and user-centric design in maintaining trust within digital financial ecosystems (BusinessDay, 27 March 2026).

Without these elements, adoption stalls.

Trust is no longer a byproduct of financial systems.

It is the core infrastructure layer that determines whether these systems function at all.

In Social Fintech, designing for trust is equivalent to designing for survival.

THE GLOBAL SOUTH IS LEADING INNOVATION
 The Global South Is Not Adopting; It Is Authoring

Emerging markets are not merely adopting financial innovation, they are shaping the architecture of Social Fintech.

In many regions across Africa, the Middle East, and Asia, financial systems are being built alongside rapid digital adoption. This creates an environment where new models can emerge without being constrained by legacy infrastructure.

These systems are often more flexible, more integrated, and more aligned with real-world behaviour.

Across the Global South, fintech ecosystems are increasingly focused on building inclusive, network-driven financial systems that prioritise participation, interoperability, and accessibility (African Business, 28 March 2026).

These models differ significantly from traditional Western financial architectures.

This positions emerging markets not as followers, but as authors of the next financial paradigm.

Social Fintech may ultimately be one of the most important exports of these ecosystems to the global economy.

Users may have wallets, but financial systems have not become central to everyday life. Registration rates have outpaced usage depth. Participation has outpaced trust.

This disconnect is not a failure of infrastructure alone, but a failure of design; a design that treats finance as transactions rather than as social systems.

Designing for Trust, Not Just Scale

Tamer Bahgat, CEO of we.yan, joined the Founders Panel at the second edition of Africa Unlocked: The Egypt–Nigeria Startup and Investment Forum in Cairo.

The discussion moved beyond surface-level narratives about expansion and fundraising. It focused instead on structural realities.

Building in African markets requires operating within enduring constraints: cost of capital, FX volatility, regulatory fragmentation, and limited pools of patient risk capital. These are not temporary inefficiencies. They are structural conditions that shape how systems must be designed.

The question is not how to avoid them, but how to architect within them.

Two themes shaped the conversation.

Regulation as architecture, not obstacle.
Regulatory complexity becomes destabilizing only when treated as peripheral. In fragmented markets, compliance cannot sit downstream of product. It must inform system design from inception — governance frameworks, capital coordination, identity layers, and operational controls. When embedded early, regulation becomes a design parameter rather than a reactive burden.

Capital as conviction, not compression.
Innovation ecosystems narrow when capital demands engineered certainty. True risk capital must tolerate asymmetry and long horizons. Without it, experimentation declines and infrastructure ambitions shrink to fit short-term predictability.

When asked what tends to break first as startups scale across markets, Bahgat’s response was structural: governance.

Cross-border expansion often assumes portability, that one operating model or compliance logic can replicate seamlessly. In practice, governance fractures quietly when local regulatory realities, cultural context, and unit economics diverge.

The alternative proposed was federated design.

Federated governance does not imply fragmentation. It implies shared infrastructure standards with localized compliance and operational autonomy. It recognizes that markets are distinct coordination systems, not interchangeable nodes.

For Social Fintech, this distinction is critical.

If finance is a coordination system rooted in trust, reputation, and community behavior, then its architecture must reflect local social dynamics while maintaining interoperable infrastructure.

Traditional fintech measures success by registration numbers and wallet penetration.

What those metrics miss is depth of use, trust, and meaningful engagement. Users often adopt tools to access a service, but they only embed them in their lives when those tools reflect their social context.

African fintech fundraising, for example, has rebounded significantly, with total sector investment rising by nearly 50% in 2025, driven largely by fintech startups (African tech funding report, Feb 2026) . Yet despite increased capital flows, many solutions still see shallow engagement because they stop at access.

The problem is not access. It’s relevance. Access without contextual empathy leads to digital wallets that never replace cash in community settings. Platforms that understand family networks, merchant trust, and social obligations can drive sticky usage. Social Fintech is about designing for lived financial behavior, not just technical accessibility.

Fintech optimized transactions. Social Fintech optimizes relationships.

This is not semantic reframing. It changes risk modeling. It changes regulatory philosophy. It changes incentive alignment between platforms and participants.

AI is often discussed as if it lives in the cloud. In reality, it is grounded in physical systems: semiconductors, data centers, energy grids, and cooling capacity. Control over these inputs determines the pace and direction of AI progress.

As a result, chips have become leverage, and access to compute has become a strategic constraint.

In late January 2026, Chinese leadership publicly framed AI, quantum computing, and advanced digital systems as “epoch-making technologies,” placing them on par with the Industrial Revolution and early electrification (Tom’s Hardware, 26 January 2026). Saudi Arabia’s AI ecosystem took a strategic leap this week. According to Reuters reporting on 21 January 2026, Saudi AI firm Humain secured up to $1.2 billion in financing with support from the National Infrastructure Fund to expand AI and data centre capacity in the kingdom by megawatts of dedicated power and hundreds of megawatts of compute infrastructure. The financing is part of a broader diversification strategy to reduce oil dependency and anchor technology as an economic pillar, combining capital investment with sovereign direction and global partnership potential. 

This financing drive is not just about hardware. It reflects an emerging pattern: nations are treating AI infrastructure as critical national infrastructure, worthy of long-term planning, regulatory clarity and capital allocation. Build-out ambitions include co-anchoring investment platforms that attract institutional capital, a sign that sovereign strategy now includes private sector coordination rather than top-down edicts. Countries aspiring to “AI producer” status understand that infrastructure and ecosystem scale form the foundation for future competitive advantage. In Saudi Arabia’s case, positioning itself beyond fossil fuels entails enabling local training, inference, and governance capabilities that align with broader economic goals.

Yet success hinges not just on capacity but execution. Financing must be matched by sustainable energy planning, workforce capability, and governance frameworks that ensure ethical and compliant deployment. This underscores a responsible leadership approach where infrastructure expansion is coupled with careful policy and oversight to ensure broad economic value. For regions building their own compute networks, the Saudi example offers a model for blending sovereign ambition with practical execution and international engagement.

This shift matters for governance because public sector AI adoption is inherently political and social. Governments cannot simply delegate AI deployment to external vendors; they must manage privacy, accountability, and public trust. The UAE’s trends suggest an approach where leaders invest both in technology and in organisational capability, prioritising frameworks that allow deployment with oversight and public accountability. Public sector adoption often acts as a proof point that shapes private sector confidence and international partnerships.

For countries navigating adoption, the critical lesson is clear: AI success in government requires policy maturity, data management infrastructure, human capital, and governance clarity. Similarly, a conversation between former UK Prime Minister Rishi Sunak and Nadella urged policymakers to prioritise responsible and inclusive AI development, emphasising that leadership and governance, rather than competitive panic, should guide strategy. This sentiment challenges the simplistic “AI race” narrative and reframes competition as a question of collective capacity building, regulation and cooperation. 

These discussions highlight a key reality: infrastructure and capability alone are insufficient without adoption frameworks that ensure broad participation across industries and communities. Nations that succeed will be those that embed equitable access, workforce readiness, and mission-aligned deployment into their AI roadmaps. The gulf between producers and adopters therefore represents both a challenge and an opportunity: narrowing that divide requires public-private alignment, international collaboration, and governance innovation.

This trajectory is not assured, however. AI-capable data centres require high-density power, cooling infrastructure, and robust grid support. Traditional facilities are built for cloud workloads, not GPU-heavy AI tasks demanding significantly more energy and specialized design. Yet Nigeria’s build-out signals a pivotal shift: nations outside traditional tech hubs are creating the foundations of localized AI ecosystems rather than playing catch-up forever.

Leaders must view compute not as an IT spending line but as a strategic infrastructure investment, like highways or ports, that enhances national competitiveness, attracts enterprise innovation, and anchors data governance domestically.
