And like a lot of people who care about execution, my instinct when something falls short has been to hold the line, or raise it.</p><p class="paragraph" style="text-align:left;">A simple matrix from Sahil Bloom made me question that instinct this week.</p><div class="image"><img alt="" class="image__image" style="" src="https://media.beehiiv.com/cdn-cgi/image/fit=scale-down,format=auto,onerror=redirect,quality=80/uploads/asset/file/e1f0d9b2-e5a5-43f0-aa62-02029b9f3736/expectations-support-matrix.png?t=1781995682"/></div><p class="paragraph" style="text-align:left;">His point is that standards have two dimensions, not one. There’s expectations - how high you set the bar. And there’s support - how much you’re actually in someone’s corner while they try to clear it. Most of us obsess over the first and barely think about the second.</p><p class="paragraph" style="text-align:left;">When you map them together, the trap becomes obvious. High expectations with no support produces short-term effort and long-term resentment - the manager who demands more but never shows up for you. It looks like high performance right up until your best people quietly leave. Plenty of support with low expectations is the opposite failure: people feel good and slowly stall.</p><p class="paragraph" style="text-align:left;">What you actually want is both. High expectations and high support - someone who tells you the truth about who you could become, and then does the work alongside you.</p><p class="paragraph" style="text-align:left;">The reason it stuck with me is that I’d always treated underperformance as a sign my standards weren’t being respected. This reframed it as a question I should ask myself first: have I paired the expectation with enough support to make it reachable? Often the bar is fine. The thing missing is me standing underneath it.</p><p class="paragraph" style="text-align:left;">Thought some of you might find it as useful as I did. </style><div class='beehiiv__body'><p class="paragraph" style="text-align:left;">Hi {{first_name}} ,</p><p class="paragraph" style="text-align:left;">When a deal falls apart, most people point to price.</p><p class="paragraph" style="text-align:left;">“The seller wanted too much.”<br>“The buyer wouldn’t come up.”<br>“We couldn’t bridge the valuation gap.”</p><p class="paragraph" style="text-align:left;">That’s the story everyone tells.</p><p class="paragraph" style="text-align:left;">It’s also usually wrong.</p><p class="paragraph" style="text-align:left;">Because in most cases, deals don’t die because of price.<br>They die because of <b>uncertainty</b>.</p><h3 class="heading" style="text-align:left;" id="1-sellers-dont-just-sell-for-the-hi">1. Sellers Don’t Just Sell for the Highest Number</h3><p class="paragraph" style="text-align:left;">If price were the only variable, every deal would go to the highest bidder.</p><p class="paragraph" style="text-align:left;">But it doesn’t.</p><p class="paragraph" style="text-align:left;">Sellers are making one of the biggest decisions of their lives. They’re not just selling cash flow—they’re handing over:</p><ul><li><p class="paragraph" style="text-align:left;">Their identity</p></li><li><p class="paragraph" style="text-align:left;">Their employees</p></li><li><p class="paragraph" style="text-align:left;">Their reputation</p></li><li><p class="paragraph" style="text-align:left;">Sometimes their life’s work</p></li></ul><p class="paragraph" style="text-align:left;">And when uncertainty creeps in, price stops being the deciding factor.</p><p class="paragraph" style="text-align:left;">They start asking:</p><ul><li><p class="paragraph" style="text-align:left;">“Will this deal actually close?”</p></li><li><p class="paragraph" style="text-align:left;">“Can this buyer get financing done?”</p></li><li><p class="paragraph" style="text-align:left;">“What happens to my people?”</p></li><li><p class="paragraph" style="text-align:left;">“Is this going to turn into a mess during diligence?”</p></li></ul><p class="paragraph" style="text-align:left;">If those questions don’t have clear answers, they hesitate—or walk.</p><h3 class="heading" style="text-align:left;" id="2-certainty-beats-price-more-often-">2. Certainty Beats Price More Often Than You Think</h3><p class="paragraph" style="text-align:left;">A slightly lower offer with high certainty will beat a higher offer with friction more often than most buyers realize.</p><p class="paragraph" style="text-align:left;">Certainty looks like:</p><ul><li><p class="paragraph" style="text-align:left;">Clear, consistent communication</p></li><li><p class="paragraph" style="text-align:left;">A defined process and timeline</p></li><li><p class="paragraph" style="text-align:left;">Confidence around financing</p></li><li><p class="paragraph" style="text-align:left;">Fewer surprises during diligence</p></li><li><p class="paragraph" style="text-align:left;">A buyer who knows exactly what they’re doing</p></li></ul><p class="paragraph" style="text-align:left;">From the seller’s perspective, this reduces risk.</p><p class="paragraph" style="text-align:left;">And reducing risk is often worth more than squeezing out the last dollar.</p><h3 class="heading" style="text-align:left;" id="3-most-deals-die-in-the-messy-middl">3. Most Deals Die in the “Messy Middle”</h3><p class="paragraph" style="text-align:left;">Deals don’t usually die at LOI.</p><p class="paragraph" style="text-align:left;">They die in the 30–90 days after.</p><p class="paragraph" style="text-align:left;">This is where:</p><ul><li><p class="paragraph" style="text-align:left;">Diligence drags</p></li><li><p class="paragraph" style="text-align:left;">New issues surface</p></li><li><p class="paragraph" style="text-align:left;">Communication breaks down</p></li><li><p class="paragraph" style="text-align:left;">Advisors start overcomplicating things</p></li><li><p class="paragraph" style="text-align:left;">Momentum disappears</p></li></ul><p class="paragraph" style="text-align:left;">The seller starts losing confidence.</p><p class="paragraph" style="text-align:left;">And once confidence is gone, the deal is already dead—it just hasn’t been called yet.</p><h3 class="heading" style="text-align:left;" id="4-buyers-lose-deals-by-creating-fri">4. Buyers Lose Deals by Creating Friction</h3><p class="paragraph" style="text-align:left;">Most buyers don’t realize how often they are the source of uncertainty.</p><p class="paragraph" style="text-align:left;">It shows up as:</p><ul><li><p class="paragraph" style="text-align:left;">Slow responses</p></li><li><p class="paragraph" style="text-align:left;">Changing terms late in the process</p></li><li><p class="paragraph" style="text-align:left;">Overly aggressive retrades</p></li><li><p class="paragraph" style="text-align:left;">Lack of clarity around next steps</p></li><li><p class="paragraph" style="text-align:left;">Disorganized deal teams</p></li></ul><p class="paragraph" style="text-align:left;">From your perspective, these might feel like small issues.</p><p class="paragraph" style="text-align:left;">From the seller’s perspective, they’re warning signs.</p><h3 class="heading" style="text-align:left;" id="5-the-best-buyers-win-on-trust-not-">5.
